a few months ago, we worked on a men’s hoodie order for a sportswear brand from europe and the united states.
it was a normal hoodie bulk production project. the client approved the sample, the fit looked good, and the order moved into bulk production without much trouble.
the sample stage went smoothly.
the client received the hoodie sample, tried it on, and confirmed that the fit was good. the chest, body length, sleeve length, and overall shape all matched their expectation.
but when the bulk production was finished, the client did a random inspection and found a serious garment sizing issue.
the bulk hoodies were smaller than the approved sample.
the chest and body length were around 2–3 cm smaller.
for a hoodie, 2–3 cm is not a tiny difference. it can change how the garment fits on the body, especially for sportswear hoodies or oversized streetwear styles where the shape is part of the design.
at first, the client thought it was a sewing mistake.
that reaction was understandable. when bulk garments do not match the approved sample, most brands will first think the factory changed the pattern, used the wrong size spec, or made a mistake during sewing.
so we checked everything again.
we reviewed the paper pattern.
we checked the cutting records.
we checked the sewing measurements from production.
we compared the size chart with the approved sample.
but the production records did not show a major mistake.
the problem was not the pattern.
the problem was not the sewing line.
the real issue came from the fabric.
the sample fabric and bulk fabric were not from the same batch
during the sample development stage, we used a small leftover fabric batch that was available in the factory.
the fabric composition and weight were the same as the bulk fabric. on paper, everything looked correct.
same material.
same gsm.
same fabric structure.
but the bulk fabric came from a new dyeing batch.
this is where many bulk garment production problems start.
even when fabric composition and weight are the same, different fabric batches can behave differently after dyeing, washing, finishing, and drying.
in this case, the bulk fabric had not been fully pre-shrunk after dyeing.
after the finished hoodies were washed, the fabric shrinkage rate was higher than expected. that caused the final garments to become smaller than the approved sample.
this is why the bulk hoodies were 2–3 cm smaller in chest and body length.
why fabric shrinkage can change the final hoodie size
many new brands believe that once the sample is approved, the product is safe.
but in cotton hoodie manufacturing, the approved sample is only one part of the process.
fabric behavior is just as important.
cotton and cotton-blend fabrics can shrink after washing, especially if the fabric is not properly pre-shrunk before cutting. this is common in hoodies, sweatshirts, t-shirts, joggers, and other knit garments.
if the factory cuts the fabric before checking the real shrinkage rate, the final garment may not match the approved sample after washing.
for example, if the approved hoodie sample is based on fabric with a low shrinkage rate, but the bulk fabric shrinks more, the final garment will become smaller.
the pattern may be correct.
the sewing may be correct.
the size chart may also be correct before washing.
but after washing, the garment can still come out wrong.
that is why a fabric shrinkage test before cutting is so important.
why this problem is easy to miss
this kind of issue is tricky because the fabric may look completely normal before production.
the color looks right.
the weight feels right.
the handfeel is close.
the fabric composition matches the order requirement.
but shrinkage is not something you can confirm just by touching the fabric.
it needs to be tested.
for this hoodie order, the sample fabric had already been through a more stable finishing process. the bulk fabric, however, came from a new dye lot and did not receive enough pre-shrink treatment.
the difference only became obvious after the finished garments were washed and measured.
this is also why many size issues in apparel production quality control are not discovered during sewing. they are discovered after washing, finishing, or final inspection.
by then, the cost is already much higher.
how we fixed the problem before shipment
fortunately, the issue was found before the goods were shipped.
that gave us a chance to correct the production before the client received the order.
we immediately arranged a new fabric shrinkage test for the bulk fabric.
after confirming the actual shrinkage rate, we adjusted the pattern to compensate for the shrinkage. then we checked the measurements again after washing to make sure the final garment size matched the approved standard.
this added extra work, but it prevented a bigger problem.
if the client had received the full shipment and then found that all hoodies were smaller than expected, the situation would have been much worse.
returns, discounts, remake costs, delayed launch schedules, and brand complaints could all happen.
for a bulk order, finding the problem before shipment is already a lucky result.
what this case taught the client
this clothing production case study helped the client understand one important thing:
sample approval does not mean bulk production is automatically safe.
in clothing manufacturing, there is always a gap between sample development and bulk production.
the fabric batch may change.
the dyeing batch may change.
the finishing process may change.
the shrinkage rate may also change.
if these details are not checked before cutting, the final garments may not match the approved sample, even when the factory follows the correct pattern and sewing process.
this is especially important for cotton and cotton-blend garments.
hoodies, sweatshirts, t-shirts, and joggers should always go through shrinkage testing before bulk cutting.
what we now suggest before bulk hoodie production
after this case, we became more careful with all cotton and cotton-blend products.
before bulk cutting, we usually suggest checking the actual shrinkage rate of the bulk fabric, adjusting the pattern if needed, and making a PP sample from the actual production fabric.
a PP sample, or pre-production sample, is not just another sample for appearance.
it is the final confirmation before bulk production. it should use the actual bulk fabric, actual trims, actual labels, and actual production method as much as possible.
for products with washing, garment dyeing, enzyme wash, heavy fabric, or special finishing, the PP sample becomes even more important.
it gives both the brand and the factory one last chance to check the final size, fabric behavior, handfeel, and production details before committing to hundreds or thousands of pieces.
why one more test can save a full order
some brands want to skip testing because they think it slows down production.
in reality, testing usually costs much less than fixing a bulk problem.
a shrinkage test may take extra time.
a PP sample may add a few days.
but if 1,000 or 5,000 garments are finished with the wrong size, the cost can be much higher.
you may need to remake the order.
you may need to offer discounts.
you may miss the selling season.
you may also damage the relationship between the brand and the supplier.
in apparel production, expensive mistakes often come from details that look normal at the beginning.
fabric from a different batch is one of those details.
it may look the same, feel the same, and have the same composition, but still behave differently after washing.
